You own a small local moving business. Your business has two major areas.  You help people with local moves, where you provide the truck and people to load and unload it.  You also have a contract with a local non-profit that runs a thrift shop.  People can call the non-profit and have you pick up items to be donated/sold at the thrift store and junk to take to the dump.  The customer pays a small dumping fee, and the non-profit pays you a small fee to get the donations to them.

Your son John has gone to summer camp with his best friend Jake and goofed off at home for the rest of the summer in previous years.  This year he wants to get a job because he needs money to pay for gas when he uses the car and to take his girlfriend out.  He begged you to hire him and Jake.  You weren't sure about hiring either of them, because both have a tendency to play around and not take things seriously.  Both boys have been over your knee in the past because of not knowing when to settle down.

You end up hiring them, and have them working on the donation truck.  There is a collage student who has been working for you for several summers as a driver, and the two of them.  You make it clear that the driver is in charge, and that they need to listen to him.  This afternoon, the driver takes you aside and wants some advice about what to do with the two boys.  They are goofing off more than they are working.  This is the first time that the college student has been put in charge of people, and he isn't sure of the right way to handle this.

What do you advise the college student?  Do you fire the boys?  Do they need to worry about a sore rear?

What would I do about any other employee? I assume I would write them up and if there was no improvement then I would fire them.

Their supervisor (the college student) and I will meet with the boys and write them up and put them on final warning. If there are future issues then their supervisor has authority to fire them.

The boys want a job and so they need to know how the real world job market works.

I agree with Dave.  The four of us need to meet together to make it clear that they can get fired for goofing off just like any of my other employees.  That's the way it works.  If they want to keep taking home that gas money then they had better straighten up.  No spankings.

I agree but there is another issue -- safety and training.

The two need training in both areas. Proper dress (note foot gear) and not playing with equipment are the two most obvious things. How to lift things safely. How to load a truck. I'm sure there are other points as well.

I pretty much agree with everyone else. The one thing that I would do differently is talk with the supervisor a bit and see what he has already tried. Then I would give him some suggestions about ways he could handle this. Then give him the option of talking to the boys himself before I get involved. If he doesn't want to try by himself, I would go straight to all of us talking like everyone else. Also I would make sure that the supervisor knows that if things don't improve, I will step in and help if he needs it.

The first thing I would do is consider moving them to work with someone else.

The second thing I would do is give them a formal (not final) warning.

The third thing I would do is deal with them as a father, since they came to me asking for a personal favor, not through the formal hiring process. I would probably not paddle them, but I would give them a tongue lashing that I (as a boss) would not normally give just an employee. I feel like they've taken advantage of me in a couple of ways here, and I want to make sure they understand why I'm not happy with them.
